Who Runs a Sudoku Competition

The World Puzzle Federation sanctions the world championship and coordinates its member countries, each of which runs its own national selection. That national body decides how a country's team is picked, which is usually some combination of an online qualifying test and a live national final.

The federation also runs an online series through the year, the Sudoku Grand Prix, in which each round is set by a different national team and solved remotely against the clock. That series matters for two reasons. It is where a great deal of the world's competitive solving actually happens, since almost nobody can travel to a world championship, and in several countries it feeds directly into national team selection.

Below that there is a layer of open events, regional competitions and club nights, most of which borrow the same round structure at a smaller scale.

What a Round Actually Looks Like

A round is a stapled booklet and a countdown.

You get the puzzles face down, the timer starts, and you have a fixed period, often somewhere between twenty and ninety minutes, to solve as many as you can. Each puzzle carries a point value set by the organizers according to expected difficulty, and the values are published in advance in the instruction booklet, which everyone reads carefully before the event.

Two consequences follow immediately, and both shape how experienced competitors behave.

You triage. Nobody expects to finish a round. The first thirty seconds are spent flicking through the booklet deciding what to attempt and in what order, because a hard high-value puzzle you fail is worth exactly the same as one you never looked at, which is nothing. Newcomers work through in order. Experienced solvers do not.

Finishing early is worth points. Most rounds award a bonus for completing every puzzle before time expires, scaled to the time remaining. This is the only place raw speed pays directly, and it is why the very strongest solvers sometimes attempt a full clean sweep on a round others are triaging.

Scoring: Why One Wrong Digit Costs the Whole Puzzle

Scoring is per puzzle and it is binary. A grid is either completely correct or it is worth nothing. There is no partial credit for a nearly finished puzzle and none for a grid that is right except for one transposed digit.

This single rule explains most of the behavior you see in a competition hall. It makes accuracy worth far more than speed, because a puzzle solved in four minutes and wrong is strictly worse than a puzzle solved in seven and right. It punishes guessing brutally, since a guess that turns out wrong destroys the puzzle you have already spent five minutes on. And it means the discipline of writing legibly matters, because a 6 that gets read as a 5 by a scorer costs the same as not solving it.

It also has a subtler effect on strategy. Because a wrong grid is worth nothing, there is no reason to submit a grid you are unsure about, and no reason to fill in a guess at the end of a round to see if it sticks. Competitors either finish clean or leave it blank.

The Variant Rounds

This is the part that surprises people most. At a world championship the classic 9x9 grid is a minority of the puzzles, and often a small one.

The reason is practical rather than snobbish. When every finalist can solve a hard classic grid quickly and correctly, classic grids stop separating them. Variants restore the spread, because they demand that a solver rebuild the logic from a modified rule set rather than run a familiar routine.

Instructionless Rounds

The hardest round at most championships contains puzzles whose rules are not given.

You get a small worked example, already solved, and you have to deduce what rule the example demonstrates before you can attempt the real grid. Sometimes the rule is a twist on a familiar variant, sometimes it is entirely new and was invented for that round.

This is the round that most clearly measures what the event is really testing. It is not memory of techniques and it is not writing speed. It is the ability to look at a constrained system and work out what is constraining it. Solvers who have only drilled classic grids tend to be lost here, and solvers who genuinely enjoy the underlying logic tend to enjoy it most.

Team Rounds

Team events use formats that would be pointless for one person.

Split grids. A single very large sudoku is cut into overlapping sections and distributed among four solvers, who must reconcile the shared cells. Nobody can finish alone.

Relays. The answer to one puzzle supplies clues for the next, so the chain has to be solved in order and one early error propagates through everything after it.

Simultaneous linked grids. Several separate puzzles share digits at marked positions, so all of them have to be worked at once.

Assembly rounds. Fragments of a giant grid have to be pieced together before anything can be solved at all.

The interesting part is that these formats reward communication and division of labor rather than individual speed, and teams that solve well individually often do poorly here on their first attempt. It is a genuinely different skill.

The Playoff

After the qualifying rounds, the leading individuals go to a staged final. The exact number varies, but eight to ten is typical.

The format is designed for an audience. Finalists solve enlarged grids on boards at the front of a hall, with the puzzles visible to spectators, and the start times are staggered according to qualifying position: the leader begins first, the second-placed solver a set number of seconds later, and so on down the field. That way the finish line is the finish line. Whoever completes their grid first is the champion, with no scoring to work out afterward.

There are usually two or three grids in a final, sometimes with an elimination between them, and a wrong submission is checked and rejected, which costs the solver the time to find the error. Watching this live is the clearest demonstration of the accuracy-over-speed principle in the whole event, because finals have been lost by people who finished first and were wrong.

What Separates the Fast Solvers

Having watched how the strongest solvers work, four things come up repeatedly.

Scanning discipline. Weaker solvers scan randomly, checking whatever catches the eye. Strong ones sweep systematically, usually digit by digit rather than cell by cell, so that no region is examined twice and none is missed. The technique itself is not exotic; the consistency is.

Fewer pencil marks, not more. Beginners are taught to write candidates in every cell, and at speed that is a liability rather than a help. Filling a grid with marks costs a large amount of time and hand movement, and it buries the easy deductions in ink. Top solvers mark selectively, usually only where a specific pattern is being tested, and hold the rest in their heads.

Finding the break-in. Championship puzzles are constructed with a deliberate opening, one place where the intended logic begins. Solvers who spend twenty seconds looking for it beat solvers who start grinding immediately at the top left, because the intended path is always shorter than a brute-force sweep.

Committing. Elite solvers write a digit once and do not go back to verify it. That sounds reckless and it is the opposite. Checking is expensive, and a solver who trusts each placement completes a grid in one pass. This only works if the underlying deductions are certain, which is why guessing is absent from serious play.

Two smaller things matter more than they should. Handwriting: digits have to be fast to write and unambiguous to a scorer, and most competitors have settled on a stripped-down way of forming them. And physical handling: turning the page to view a grid from another angle is a standard trick for spotting patterns the eye has stopped seeing.

How Fast Is Fast

Timing varies too much by puzzle to give precise figures, but the shape of it is clear enough. A top competitor will finish an easy classic grid in about a minute and a hard championship classic in a few minutes. Difficult variants can take fifteen or twenty, and a genuinely hard instructionless puzzle can eat a whole round.

Two things are worth taking from that. The gap between a strong club solver and a world finalist is not enormous on easy grids, where both are near the floor set by writing speed. It opens up on hard variants, where the finalist has a rule set already internalized and the club solver is working it out. And the ceiling on classic grids is set by the pen, which is exactly why organizers lean on variants.

How to Get Into Competitive Solving

The path is more open than most people assume.

Start with the online series. The federation's Grand Prix rounds are open to anyone, they are timed, and they use championship-standard puzzles set by national teams. Solving one honestly against the clock tells you more about your level than any amount of casual play.

Enter a national qualifier. Most member countries run an open online test, and doing well in it is the standard route onto a national team. Entry is generally open rather than invitational.

Look for local events. Puzzle clubs, university societies and regional competitions run smaller versions of the same format, and they are a far gentler introduction than a world championship booklet.

The one thing that does not prepare you is casually working newspaper grids. The format is different, the puzzle mix is different, and the pressure is entirely different.

Training for a Sudoku Competition

Practice for competition looks different from practice for pleasure, in three ways.

Time everything. Untimed solving trains a habit competitions punish, which is the leisurely double-check. Set a clock for every session and record the number, because that is the only way to notice whether you are improving.

Practice variants, not classics. This is where the points are and where most people are weakest. Take one variant a week and solve twenty of them rather than solving two hundred classic grids.

Solve past championship sets. Instruction booklets and puzzle sets from previous events are widely circulated by the organizers, and working a real round under real time is the closest thing to being there.
